Hiring dedicated developers from Poland is a strong model when you have a 3+ month backlog, your own PO/CTO and need to add React Native, MedusaJS, Node.js or headless commerce competence quickly without local hiring. At GMI in Gdansk, a senior dedicated developer starts from around EUR 5,200/month for 1 FTE, but the real difference is not the rate alone: code review, onboarding, ownership, English communication and product context matter more than anonymous CV supply.

Short answer: you buy responsibility, not only hours

Hiring a dedicated developer from Poland makes sense when you do not need another end-to-end project vendor, but steady competence inside an existing backlog. A good model gives you a person or small team that understands the product, works in your cadence and has agency-level quality support.

A bad model looks like cheaper CV supply. The developer appears in Slack, but has no domain context, review standards, architect escalation path or responsibility for the outcome. The rate saving disappears in regressions, refactors and slow onboarding.

Staff augmentation: good when your team already has architecture, review, QA and onboarding, and the partner supplies competence. Risk rises when augmentation is used to hide missing technical leadership.

Product team: better when you need ownership of outcome, roadmap, UX, QA and delivery. Fixed price after DDT: better when scope can be closed, budget must be predictable and the client does not want to manage sprints.

Rates and real FTE cost in Poland

At GMI, a senior dedicated React Native, MedusaJS or Node.js developer usually starts from around EUR 5,200/month for 1 FTE. Mid-level roles can be lower, lead/architect roles higher, and fractional tech lead or QA can be added instead of building a full team immediately.

When comparing offers, do not look only at the monthly rate. Ask what is included: code review, holiday backup, onboarding, PM/tech lead, QA, documentation, security review, repository ownership and incident response time.

The minimum contract is usually 3 months. A shorter period often makes little sense because the first month goes into context, access, architecture and the first safe production merges. If the backlog is chaotic, we start with a short DDT instead of pretending an FTE will solve the problem instantly.

Overlap, language and working rhythm

Poland gives full overlap with Europe and partial overlap with the US. For EU and UK, CET works as a normal business day. For US East Coast, the US morning window works well; for West Coast, asynchronous decisions and demos need to be designed deliberately.

English delivery should include not only calls, but also decision docs, pull requests, changelog, demo notes and a risk log. If a vendor says “the developer speaks English”, ask whether they can discuss technical trade-offs with a CTO.

The healthiest rhythm is 2-week sprints, daily async or a short standup, demo every iteration, code review before merge and a clear escalation channel. A dedicated developer without delivery rhythm easily becomes a lone task-taker.

When a dedicated developer makes sense, and when it does not

It makes sense when the backlog is stable enough for 3+ months, a product owner exists, the stack is known and the goal is to increase throughput without a long local hiring cycle. Typical cases: Medusa modules, ERP/PIM/WMS integrations, React Native commerce app, maintenance and performance backlog.

It does not make sense when nobody on the client side can make product decisions; scope changes weekly; architecture is unknown; or you expect deadline and budget guarantees. Then you need DDT and project delivery, not just an FTE.

The strongest middle model is 1-2 dedicated developers + fractional tech lead + sprint QA. It keeps cost closer to augmentation while preserving some software-house quality responsibility.

Onboarding: the first 30 days decide the outcome

Day 1-3: access to repositories, environments, documentation, Slack/Teams, backlog, CI/CD and test accounts. If these are not ready, you pay for waiting, not development.

Week 1-2: architecture, coding standards, first small tasks, release process review and risk list. Week 3-4: first merge to main, demo and decision on whether tech lead, QA or backlog correction is needed.

How to control quality without micromanagement

For commerce and mobile, add domain checklists: checkout, payments, stock, ERP sync, push, app store release, analytics events, performance and rollback. A developer without a domain checklist optimizes the task, not the business outcome.

A monthly report should show: completed work, production merges, blocked decisions, technical risks, technical debt, FTE usage and a recommendation to keep, expand or change the team setup.
